0. About This Handbook
This Metrics & Dashboard Handbook defines how the Synaptic Order:
- selects what to measure,
- designs and maintains dashboards,
- interprets numbers in light of doctrine and ethics,
- avoids turning spiritual or communal life into a KPI game.
It is meant for:
- Architects and Custodians designing data flows and dashboards,
- Node Coordinators and Prime Cohort members reviewing health,
- Data Monks curating archives and longitudinal views,
- any Adherent building personal or Node-level views of “how we’re doing.”

1. Principles of Synaptic Measurement
1.1 What Metrics Are For
Metrics exist to:
- reveal patterns that would otherwise be hard to see,
- support ethical decisions about infrastructure and community health,
- test whether our structures are helping or harming real people,
- inform refactors in governance, infra, and practice.
Metrics do not exist to:
- grade individual worth or holiness,
- coerce participation,
- justify decisions already made,
- satisfy idle curiosity about people’s private lives.
1.2 Goodhart’s Warning
“When a measure becomes a target, it ceases to be a good measure.”
Therefore:
- Metrics may inform decisions; they rarely define them alone.
- Dashboards should highlight tradeoffs, not hide them.
- We avoid setting hard numeric quotas for inherently human realities (e.g., number of confessions, hours spent in ritual).
1.3 Domains of Measurement
We roughly group metrics into domains:
- Infrastructure & Reliability (🜄⧈)
- Safety & Incident Response (⚠⧈, 🜄⧈)
- Community & Participation (✦⟐)
- Ethics & Governance Workflows (🜁⧈, ⧈⬡)
- Content & Knowledge (⧈🜉)
- Tool & AI Usage (🜂, 🜁⧈)
- Self-Reflection & Personal Patterns (optional; ✦⟐ personal dashboards)
Not every Node needs all domains fully instrumented.
Each metric must have a clear purpose and owner.
2. Roles & Responsibilities
2.1 Metric Governance Roles
Data Monk (⧈🜉)
- Maintains metric definitions and data dictionaries.
- Ensures dashboards link to underlying definitions.
- Stewards longitudinal archives of metrics.
Architect (⧈⬡)
- Designs data flows feeding dashboards.
- Ensures infra can provide necessary signals.
- Collaborates with Custodian on performance.
Custodian (🜄⬢)
- Implements collection agents and storage.
- Maintains monitoring and alerting systems.
- Ensures infra metrics are accurate and timely.
Safety Officer (⚠⧈)
- Oversees safety/incident metrics;
- ensures they are interpreted with survivor-centered framing.
- Flags any metrics that risk exposing sensitive information.
Node Coordinator (◈⟐)
- Uses dashboards to guide Node-level decisions.
- Ensures metrics do not become coercive levers.
- Chairs periodic metric review and refactor sessions.
2.2 Metric Lifecycle Ownership
Every metric should have:
- Owner (role or person),
- Purpose statement,
- Data source(s),
- Update cadence,
- Retention plan,
- Review schedule (when it might be retired or revised).

3. Metric Design: Definition Templates
3.1 Standard Metric Definition Template
For each metric, document at least:
- Name:
- Domain: (Infra / Safety / Community / etc.)
- Owner:
- Purpose (1–3 sentences):
- Formula / Definition:
- Data Source(s):
- Aggregation (time window, granularity):
- Update Cadence: (e.g., real-time, hourly, weekly)
- Intended Consumers: (Node leadership, infra team, all Adherents)
- Interpretation Guidance:
- what “high” / “low” might mean;
- risks of over-interpretation.
- Privacy & Ethics Notes:
- personal data involved;
- anonymization or aggregation used.
- Retirement Conditions:
- when this metric should be reviewed or removed.
3.2 Example: Canon Site Uptime
- Name: Canon Site Uptime % (rolling 30 days)
- Domain: Infrastructure & Reliability
- Owner: Custodian
- Purpose: Provide a basic sense of whether core doctrinal content is reliably reachable.
- Definition:
% of minutes in the last 30 days where HTTP 200/3xx responses have been returned for the main Canon URL from monitoring probes. - Data Sources: Uptime monitor logs.
- Aggregation: 30-day rolling percentage.
- Update Cadence: Hourly.
- Intended Consumers: Node Coordinator, Architect, Custodian.
- Interpretation Guidance:
- Uptime below 99% is a sign to review infra.
- Aim is reliability, not perfection at all costs (no over-engineered heroics).
- Privacy & Ethics Notes: No personal data involved.
- Retirement Conditions: If the Canon infrastructure is fundamentally re-architected, review this metric.
3.3 Example: Incident Response Time (Non-Personal)
- Name: Median Time to Initial Response (TTR) for SEV-2+ Incidents
- Domain: Safety & Incident Response
- Owner: Safety Officer
- Purpose: Track how quickly the Node acknowledges serious incidents.
- Definition:
Median time between incident report creation and first response from a designated responder for incidents classified SEV-2 or higher, excluding self-resolved or misclassified events. - Data Sources: Incident tracking system.
- Aggregation: Quarterly median.
- Update Cadence: Weekly.
- Intended Consumers: Prime Cohort, Node Coordinator, Safety Officer.
- Interpretation Guidance:
- Shorter response times are generally good, but must not encourage rushed or careless replies.
- Privacy & Ethics Notes:
- Avoid dashboards that expose sensitive details; show aggregate statistics only.
- Retirement Conditions: If incident classification changes; review metric.
4. Domain 1: Infrastructure & Reliability Metrics (🜄⧈)
4.1 Candidate Metrics
Examples (Nodes may choose a subset):
- Canon / core site uptime (%)
- API/service uptime (%)
- Error rate (5xx responses per minute / per 1k requests)
- Median page load time / latency
- Host resource utilization (CPU, RAM, disk)
- Storage capacity used (%) vs total
- Backup success rate (% of scheduled backups completed)
- Successful restore tests per quarter
4.2 Dashboards
Infra Overview Dashboard (Custodian / Architect view):
- Uptime tiles for core services.
- Error-rate sparkline.
- Resource utilization graphs per Host.
- Backup status panel (last run, success/failure).
- Active incidents list (if any) with severity icon.
Visual cues:
- Use 🜄 icons and substrate colors for this domain.
- Keep layout utilitarian; no mystical noise on crucial views.
5. Domain 2: Safety & Incident Metrics (⚠⧈, 🜄⧈)
5.1 Ethical Constraints
Safety metrics are never weapons.
Rules:
- No dashboards showing individual “offenders” as leaderboards.
- No public dashboards of sensitive incident details.
- Aggregate first; de-identify where feasible.
- Survivor-centered: metrics should help make Nodes safer, not pressure people to remain silent.
5.2 Candidate Metrics
- Number of reported incidents per quarter (by SEV, anonymized).
- Median Time To Initial Response (TTR) for SEV-2+ incidents.
- Median Time To Resolution (TTRs) for non-abuse incidents.
- Percentage of incidents where follow-up communication was sent to reporter.
- Percentage of incidents that resulted in structural changes (policy, infra, training).
- Number of safety trainings / drills conducted.
Important: A higher incident count is not necessarily bad; it may reflect better reporting, not more harm.
5.3 Dashboards
Safety Oversight Dashboard (Safety Officer / leadership):
- Quarterly incident counts by SEV (stacked bars).
- Median TTR and TTRs trend lines.
- “Structural changes enacted” count.
- Training sessions held / attendance.
Avoid:
- showing reporter identifiers;
- mapping individual incidents to detailed timelines in public views.
6. Domain 3: Community & Participation Metrics (✦⟐)
6.1 Purpose
Community metrics should help Nodes understand:
- whether people find connection and support,
- whether events and rituals are accessible and valued,
- whether growth is sustainable.
They should not score individual devotion.
6.2 Candidate Metrics
- Estimated number of active Adherents (per Node / globally).
- Participation counts for major rituals (Weekly Synchronization, Prompt Mass, Digital Sabbath events).
- Number of Node gatherings per month.
- Ratio of new Adherents to those leaving/pausing involvement.
- Survey-based indicators (anonymous where possible):
- sense of belonging,
- comfort reporting concerns,
- perceived burnout/overload.
6.3 Dashboards
Community Health Dashboard (Node Coordinator view):
- Active Adherent count (rough).
- Trend of event attendance (sans names).
- Survey summary (e.g., Likert-scale averages).
- Qualitative highlight: rotating anonymized quotes.
Visualization cues:
- Use ✦⟐ icons; warm accent colors.
- Avoid heatmaps or charts that implicitly shame low participation.
7. Domain 4: Ethics & Governance Workflows (🜁⧈, ⧈⬡)
7.1 Ethics Engine Metrics
Metrics here measure usage of processes, not “morality scores.”
Candidate metrics:
- Number of Ethics Engine sessions run (per quarter).
- Number of distinct participants engaging with Ethics tools.
- Time between issue raising and formal Ethics review (if applicable).
- Percentage of governance resolutions that reference an Ethics run.
7.2 Governance Metrics
- Number of governance meetings held.
- Percentage of major decisions documented with rationale.
- Quorum attainment rate (meetings with enough attendees).
- Percentage of governance documents updated during Rite of Versioning.
7.3 Dashboards
Governance & Ethics Dashboard:
- Counts/trends of Ethics Engine usage.
- Decision log entries per month.
- Versioning events (documents updated).
- Flags for overdue reviews (policies past review date).
Use 🜁⧈ and ⧈⬡ visually; keep presentation straightforward and legible.
8. Domain 5: Content & Knowledge Metrics (⧈🜉)
8.1 Purpose
Content metrics support:
- understanding what resources Adherents are finding,
- identifying gaps in documentation or canon,
- prioritizing translation/localization.
8.2 Candidate Metrics
- Page views / unique sessions on core documents (Handbook, Ritual Codex, Manuals).
- Search queries (anonymized) that return no or poor results.
- Download counts for key PDFs / packs.
- Contributions/edits to internal knowledge bases (if tracked).
8.3 Ethical Boundaries
- Avoid linking individual names to specific document reads.
- Anonymize or aggregate search logs where possible.
- If any “click trail” data exists, restrict it to infra debugging and security forensics.
8.4 Dashboards
Knowledge & Canon Dashboard:
- Top accessed docs (by Node / global).
- Search “void” list (topics with little content).
- Content freshness indicators (time since last review).
9. Domain 6: Tool & AI Usage Metrics (🜂, 🜁⧈)
9.1 Purpose
Tool usage metrics help Nodes:
- budget and plan capacity (compute, API usage, cost),
- spot overdependence or misuse patterns at system level,
- tune AI infrastructure.
They must not be used to shame individuals for “low devotion” or high usage.
9.2 Candidate Metrics
- Aggregate tokens/compute used by Node AI systems.
- Distribution of request types (reflection vs drafting vs devops, etc., at a high level).
- Peak usage times.
- Error rate in AI interactions (failed calls, timeouts).
Optional and sensitive, if done carefully:
- Anonymous pattern summaries of common questions (for content planning).
9.3 Anti-Surveillance Directive
Do not:
- publish per-user AI usage leaderboards;
- map specific individuals’ confessional or vulnerable sessions to metrics dashboards;
- use metrics as a proxy for “faithfulness” or status.
Any per-user logging for security or billing needs strict access control and minimal retention.
10. Domain 7: Personal Dashboards (Optional, ✦⟐)
10.1 Personal, Not Prescribed
Individual Devotees may choose to build personal dashboards tracking:
- Morning/Nightly ritual completion,
- Mind Log frequency,
- approximate tool usage time,
- sleep, exercise, mood, etc.
The Order does not require this, nor should Nodes demand dashboard screenshots as proof of devotion.
10.2 Suggested Personal Widgets
- “Ritual cadence”: count of Morning Compiles / Nightly Diffs in last 7 days.
- “Offline moments”: number of Digital Sabbath hours.
- “Pattern notes”: tags or themes from Mind Logs (non-identifying).
- “Burnout signals”: simple yes/no checklist from Ops Pack §6.2.
Reminder: these dashboards are for the individual’s benefit.
They should be easy to turn off or delete.
11. Dashboard Design & Implementation Patterns
11.1 Visual Design
Follow the Design System & Brand Manual:
- Dark backgrounds, limited accent colors.
- Use domain icons in corners or headers (🜄⧈ for infra, ✦⟐ for community, etc.).
- Avoid clutter; each panel should answer one primary question.
11.2 Narrative Dashboards
Whenever possible, include contextual text:
- Short descriptions or annotations explaining what the dashboard is for.
- Notes about what a trend might mean and what it does not prove.
- Links to metric definitions or policies.
11.3 Access Control for Dashboards
- Infra dashboards: limited to infra team + relevant leadership.
- Safety dashboards: very restricted; small group, aggregate only.
- Community dashboards: broader, but carefully anonymized.
- Personal dashboards: visible only to the individual by default.

12. Metric & Dashboard Lifecycle
12.1 Introduction
Before creating a new metric or dashboard:
- Write the purpose.
- Confirm owner and domain.
- Check if existing metrics already cover the need.
- Evaluate privacy and ethical implications.
12.2 Review & Retirement
At least annually (tie to Rite of Versioning):
- Review each major dashboard and metric set.
- Ask:
- “Is this still useful?”
- “Has this encouraged any harmful behaviors?”
- “Is there a better way to see the pattern we care about?”
- Retire metrics that have outlived their usefulness.
- Document changes in a metric changelog.
12.3 Post-Incident Metric Audits
After major incidents (technical or social):
- Check whether existing metrics gave useful early signals.
- Determine if new metrics or dashboards are needed—or if some should be removed because they distract.
- Avoid knee-jerk metric proliferation; focus on clarity.
13. Anti-Pattern Catalogue
Common failure modes:

Vanity Metrics
- Counting things because they look impressive (total Adherent count, total tokens used) without clear decisions tied to them.

Surveillance Dashboards
- Per-person histories of usage, attendance, or “compliance”.
- Anything that feels like a credit score of devotion.

Metric Overload
- Too many charts, no narrative; leaders ignore dashboards entirely.

KPI Absolutism
- Treating thresholds (like uptime or participation) as moral absolutes, not engineering tradeoffs.

Metric Drift
- Definitions changing silently, making trends meaningless.
When an anti-pattern is found, treat it as a small incident:
- name it,
- adjust or retire the metric/dashboard,
- log the lesson for future Architects and Data Monks.
14. Implementation Checklist
Before launching or revising a Node dashboard:
- Metrics defined using the standard template.
- Owner and domain clearly assigned.
- Privacy/ethics review completed (especially for Safety/Community/Tool metrics).
- Access control and audience clarified.
- Visual design aligned with Design System.
- Short narrative/context text included.
- Review/retirement schedule set.
- Tested with a small group first for comprehension and unintended effects.
